About Ashapura Minechem

Ashapura Minechem Limited is India's largest bentonite mine owner and exporter and the world's third-largest bentonite producer. Its products leave plants in Kutch by road for domestic customers and for the ports of Mundra and Kandla, which makes freight one of the largest controllable costs in the business.

The challenge

Freight at Ashapura was managed the traditional way: transporters were allocated through phone calls and long-standing relationships, rates were negotiated route by route, and freight bills were checked by hand against dispatch records. Vehicle and driver documents were verified manually, if at all, and there was little data on transporter performance or on what each lane really cost.

With freight spend of around USD 20 million, even small inefficiencies in allocation and billing were expensive, and the lack of verification created compliance risk.

The solution

AeonX deployed LogystiX, its transport management platform, to run Ashapura's outbound logistics from transport order to freight invoice.

Transport inquiries and orders raised from sales and stock-transfer demand.

Route e-auctions: registered transporters bid against each inquiry, and awards are recorded with a full audit trail.

ULIP integration (the government's Unified Logistics Interface Platform under PM Gati Shakti): VAHAN vehicle, SARATHI driver and FASTag checks.

Plant gate: gate pass, weighbridge weights and device health, SAP-linked goods issue, and gate exit after invoice.

Freight invoicing and e-invoice, with a freight cost sheet and approval workflow.

Export and port module covering port mapping and Mundra shipments.

Freight analytics and transporter and contract scorecards; a Flutter driver app for trip execution.

Architecture

LogystiX is multi-tenant SaaS: a Node.js 20 / Express backend with MySQL, a React front end, a Flutter driver app with Firebase notifications, and AWS services including S3, SES and Bedrock. It integrates with SAP for vehicles, goods issue and freight budgets versus actuals, with ULIP, GPS and SIM-based tracking, and with WhatsApp.

Where Claude comes in

LogystiX has been built since October 2024, and Ashapura has been live since January 2025. In May 2026 the LogystiX team adopted Claude Code, with a shared project configuration and sub-agents for planning, development, testing, DevOps, security review and API documentation, and used it to build the platform's AI agent layer and the 2026 enhancements Ashapura now uses, including the export and port module and freight cost sheet.

In production, LogystiX calls Claude through Amazon Bedrock. A freight-approval agent reviews bills against contract, trip and weight data; a contract-rate optimiser suggests lane rates; weighbridge anomaly checks flag suspicious weights before goods issue; and negotiation agents can engage transporters over WhatsApp and voice with consent capture and guardrails. Transporter and contract scorecards summarise performance for the logistics team. Every AI recommendation is reviewed by a person.

Results

Ashapura reports that route e-auctions on LogystiX have reduced freight cost by about 5% on roughly USD 20 million of freight spend, around USD 1 million, while every vehicle and driver used is now checked against government registries.

What's next

LogystiX at Ashapura runs alongside Setu Move, which digitises inbound mine-to-plant movement, so that material is tracked from mine lease to customer. Next steps include wider use of the Claude-powered freight-approval and rate agents and tighter integration between inbound and outbound logistics.
