About Ashapura Group

Ashapura Group is one of India's leading industrial-minerals businesses. Ashapura Minechem Limited is India's largest bentonite mine owner and exporter and the world's third-largest bentonite producer, and the group mines and processes bentonite, bauxite, kaolin and other minerals for customers in India and abroad. Much of that material starts its life in the Kutch district of Gujarat, where trucks run every day from dozens of mine leases to processing plants and on to the ports of Mundra and Kandla.

Moving that material is the operational heartbeat of the business. Every truck-load has to be weighed, royalty-cleared with the state mining department, recorded in SAP as a stock transfer, received at a plant and paid for to a transporter, and every step has a tonnage number that has to reconcile with the next.

The challenge: SAP on-premises across multiple hospital locations. Seamless data access was a problem.

Before Setu Move, the journey of a truck from mine to plant was held together by paper. The driver carried a pink-slip. Gate security at the mine and the plant kept handwritten registers. Loading supervisors (mukadams) signed slips on the loading floor. Royalty and DC-pass details were copied by hand from government documents at the royalty centre. Weighbridge operators wrote weights into ledgers. Days later, the back office keyed the stock-transfer, outbound-delivery and goods-receipt documents into SAP from that paper, and reconciled transporter freight bills against the same registers.

The result was a supply chain the business could not see in real time. Tonnage differences between mine and plant surfaced days after the trip, when the truck and the people involved had moved on. SAP stock lagged behind the physical yard. Transporter bills needed line-by-line manual checking. Audit questions (which truck, which royalty pass, which weighbridge reading) meant searching through paper across several sites.

Why AeonX

AeonX Digital has worked with Ashapura for years as an SAP partner, and its CEO previously led SAP at the group. That gave the team an unusual advantage: deep knowledge of Ashapura's SAP landscape, company codes, plants and mine leases, and of the realities of a mine gate in Kutch. The brief from Ashapura's leadership was to make the entire mine-to-plant operation observable, auditable and exception-driven, with paper removed at every gate and every weighment reconciled against SAP.

Rather than a long custom project, AeonX proposed building a focused product quickly with Claude Code, putting it in the hands of field staff early, and iterating on the ground.

The solution: one digital journey slip per truck

Setu Move is built around a single idea: a QR-coded digital journey slip that follows the truck, with each checkpoint captured on a phone by the person standing there. The slip moves forward through a fixed sequence of milestones and can never skip a step.

Operator app (Android): role- and site-locked for mine gate, loading, royalty, mine exit, plant gate and weighbridge staff. Operators scan the slip QR, pull weights from a connected weighbridge or enter them, capture royalty QR / DC-pass details and attach photo evidence. Login is by operator key or WhatsApp OTP, with Sunmi thermal printing for slips.

Enforced sequence: royalty cannot be captured before loading, a truck cannot exit the mine without gross weight and royalty, a plant cannot admit a truck that has not exited, and over-capacity loads are blocked.

Dispatch portal (web): live dashboard, journey requests that split into slips, full lifecycle per slip, printing, audit-pack export, reports on tonnage variance, stock ledgers, royalty paid and disputes, plus a command palette and an AI assistant.

SAP binding engine: posts the SAP outbound delivery (OBD) at mine exit, the goods receipt (MIGO) at plant stock-in and the transporter supplier invoice (MIRO) when a freight bill is approved, all through SAP CPI OData APIs. Mappings are configured, not coded, and every binding can run in dry-run mode first.

Transporter channel: transporters submit freight bills over WhatsApp and a transporter portal; bills are matched automatically against completed trips.

Master data and multi-company support: companies, plants, mines, trucks, transporters, freight rates, royalty centres and edge devices, with codes that mirror SAP so the same platform serves several Ashapura group companies.

Extended modules: third-party purchase and intercompany transfers, production and quality lots at the plant, contractor bills, GPS fleet map, ANPR number-plate reads and device geofence locks, in English, Hindi and Gujarati.

Architecture

Setu Move runs on Google Cloud: a stateless Node.js service on Cloud Run behind a global load balancer with Cloud CDN, Firestore for operational data, Cloud SQL for identity, Pub/Sub carrying weighbridge and camera events from Setu Edge devices on site, Secret Manager for SAP credentials and Cloud Build for CI/CD, with separate QA and production projects. A small Go agent at royalty centres watches for DC-pass PDFs and uploads them with an offline ledger, and the operator app queues GPS pings when connectivity drops.

How Claude made it possible

Setu Move is a Claude-native product on both sides: it was built with Claude Code, and Claude models run inside it.

Built with Claude Code. AeonX's CEO led the build as a forward-deployed engineer, pairing with Claude Code for design, implementation, refactoring and testing. The repository holds 1,191 commits between 29 May and 28 September 2026, and 1,072 of them (about 90%) are co-authored by Claude models. The codebase is roughly 420,000 lines across the React portal, Node.js services, a Go desktop agent and the Android wrapper, backed by 613 automated test files. A 7,500-line CLAUDE.md acts as the project's living specification (SAP posting rules, state-machine invariants, role permissions) and five Claude Code sub-agents (planner, developer, tester, security-ops and dev-ops) mirror the delivery process. The first live SAP outbound-delivery posting ran within ten days of the first commit, and the platform reached production dispatch about ten weeks after work began.

Claude in production. Inside Setu Move, a single Claude client (Anthropic API, with a Claude-on-Vertex-AI path) powers three features. The AI assistant (Ctrl-J) lets dispatch staff ask about live operations and get inline suggestions. The AI co-pilot ranks open exceptions such as stuck trips, tonnage variances and failed postings by business impact and proposes the next action. A vision model reads weighbridge-slip photos that arrive on WhatsApp and queues the extracted readings for human review. Every AI output is advisory; postings to SAP always follow a person's action.

Delivery and adoption

The build ran as a tight loop between the dispatch floor and the codebase. Features were demonstrated to Ashapura's mining IT team within days, tested end to end against Ashapura's SAP QA landscape, and rolled out site by site. Training manuals, user-role guides and a Gujarati summary were produced alongside the code and a support tracker has handled well over a hundred field tickets since go-live, feeding fixes back into the product within days.

Results

Setu Move has been in production since August 2026. About 2,800 truck journeys have been completed end to end, each with a tamper-evident digital trail from mine gate to stock-in, and three SAP documents per trip are posted automatically instead of being keyed in afterwards. The configuration covers 13 plants and about 236 mines across the group.

What's next

Ashapura and AeonX are extending Setu Move to more group companies and mines and deepening it into stores, laboratory quality and security monitoring, with Setu Edge hardware (weighbridge indicators, boom barriers, ANPR cameras) closing the last manual gaps. Setu Move also sits alongside LogystiX, AeonX's transport platform that already runs Ashapura's outbound freight, where route e-auctions have cut freight cost by about 5% on roughly USD 20 million of freight spend (as reported by Ashapura).

Lessons for other mining and manufacturing companies

Start from the physical checkpoint, not the ERP screen: if the person at the gate finds it faster than paper, the data follows.

Make SAP postings configurable and dry-run first, so the SAP team can validate payloads before anything posts.

•

Use AI where it removes toil (reading slips, ranking exceptions) and keep people in charge of every financial posting.

•

Claude Code lets a small, domain-expert team ship an enterprise-grade platform in weeks, as long as the rules of the business are written down where the model can use them.
